Have you ever pulled a shot of espresso at home only for it to taste incredibly sour, unpleasantly bitter, or look thin and watery? When a coffee recipe fails to hit the mark, there is a very high probability that your grind size is incorrect.
As a barista, managing your grind size is a dynamic, continuous game. Environmental factors, bean age, and friction on the grinding burrs mean there is no such thing as a permanent, "perfect" grind setting.
To make dialling in your espresso as simple as possible, let’s ignore complex weights and doses for a moment and look at the absolute baseline of extraction: how long it takes water to travel from the top of the coffee puck to the bottom. For this guide, we will use a standard target extraction time of 30 seconds.

The Two-Bucket Analogy: Coarse vs. Fine
To understand how water interacts with different particle sizes inside a portafilter, imagine two separate buckets, both with a hole drilled into the bottom.

1. Coarse Grind: The Bucket of Rocks
If you pour water into a bucket filled with large rocks, the water will instantly crash through the massive gaps between them and rush out the bottom.
This is exactly what happens when your coffee grind is too coarse. The ground coffee particles are large, chunky, and cannot fit tightly together.

The Extraction Profile: The pressurized water easily tears through the gaps in the coffee bed, resulting in a rapid shot time well under your 30-second target (e.g., 15, 20, or 25 seconds).

The Taste: Because the water moves too quickly to absorb the balanced sugars of the bean, the coffee ends up under-extracted, leading to a thin, sharp, and distinctly sour cup.

The Fix: Move your grinder setting Finer to shrink the particles and slow the water down.
2. Fine Grind: The Bucket of Sand
Now, imagine pouring water into a bucket packed tightly with fine sand. The tiny grains fit perfectly together like a game of Tetris, leaving minimal empty space.
When you grind your coffee very fine, you dramatically increase the overall surface area exposed to the water. Ground coffee is naturally absorbent, and a finer grind causes the puck to tightly hold onto the water.

The Extraction Profile: The water struggles to fight its way through the dense, interlocking particles, causing the extraction to drag out past your 30-second target (e.g., 35, 40, or 45 seconds).

The Taste: When hot water sits in contact with the coffee grounds for too long, it essentially over-cooks the bed. This causes the coffee to become over-extracted, drawing out harsh, heavy, burnt, and bitter flavour notes.

The Fix: Move your grinder setting Coarser to enlarge the spaces between the grinds and speed up the flow.
The Golden Rule of Dialling In
When troubleshooting your shot times at home or behind a commercial bar, keep this quick rule of thumb memorized:
Too Fast (Under 30 Seconds) = Go Finer > Too Slow (Over 30 Seconds) = Go Coarser
The Barista Pitfall: Managing Grind Retention
If you are using a standard commercial or home grinder with a traditional bean hopper, there is a hidden variable that can cause immense frustration: Grind Retention.
[ Grinder Burrs ] ──> [ Chute with Retained Coffee (Old Setting) ] ──> [ Portafilter ]
When you adjust the collar on a hopper grinder, the physical space between the internal burrs changes instantly. However, the internal grinding chamber and exit chute are still packed full of ground coffee from your previous setting.
If you make an adjustment and immediately pull a shot, you are still brewing with the old grind size. You won't actually see the results of your change until a shot or two later, leading many home baristas to constantly overshoot their adjustments.

The Solution: Every single time you make a grind adjustment on a hopper system, purge out a small amount of coffee (roughly the equivalent of one single shot's worth of grounds) to clear out the residual chamber. Alternatively, switching to a dedicated single-dose grinder completely eliminates this issue by clearing out the entire dose with near-zero retention.
